Do you need schedule risk analysis at all?

Monte Carlo is the easy part. The schedule is the hard part. But the hardest part is the question underneath: is your deterministic schedule – single dates, everyone signed – actually enough?

Sometimes it is. Short projects, few parallel paths, low cost of being late, risks you can absorb: a well-maintained MS Project plan and an experienced PM beat any simulation there. If a two-week slip costs you a shrug, close this tab with our blessing.

When single dates stop working

Three structural reasons, none of them about anyone's competence:

Merge bias. Two parallel paths, each 90% likely to hold March, give the merge point 81%. Three give 73%. Deterministic schedules cannot see this – the arithmetic only exists across many futures at once. It is why "every subsystem is green" and "the program is late" happen simultaneously, and it gets worse exactly where programs get interesting: integration.

Asymmetric risk. Tasks finish late more than they finish early. A single date silently averages a distribution that has a long right tail, which means the official date is usually closer to a P20 than anyone admits.

Invisible drivers. The risk that moves your finish most is often not on the critical path at all. On our demo program, the largest single mover of the P80 sits at 19% criticality – a critical-path review never discusses it. Only measured sensitivity, computed across simulated futures, surfaces it.

What analysis actually buys you

Not certainty – honesty. A P50 and a P80 with provenance, per task and milestone. A ranked list of which risks actually move the date, defensible in a review. A schedule quality report that says whether your network can carry the analysis at all. In our experience, the import report alone – what your plan really contains, versus what everyone assumes it contains – pays for the afternoon.

The cheap way to find out

You do not need to believe a vendor.
